鹿島アントラーズのPMI担当時、よく誤解されたのが「親会社メルカリと同じ最新の高価なITツールを使えて良いですね」という話。 実はこれ、真逆だ。

上場企業の整備された統制システムを、200名規模の事業会社にそのまま入れると、現場は重すぎて回らなくなる。子会社のコスト負担も大きくなる。 また、正社員中心の組織と、個人事業主や業務委託メンバーが多いスポーツチームでは、セキュリティやガバナンス設計も大きく異なり、統一管理は不可能に近い。（親会社負担が大きくなる）

私が現場で断行したのは、高価なERP導入ではなく、安価で優秀なSaaSをパズルのように組み合わせる「身の丈DX」。

初期フェーズでは親会社とSlackだけ繋ぎ、それ以外は親会社の支援に依存しない「自立したIT管理」と「コスト削減」を同時に実現した。（後にSlack Connectのリリースで完全移行）

DXの失敗は、身の丈に合わない「装備」を選んだ瞬間に始まっている。まずは「業務の断捨離」からだ。

多くの企業で、既存ツールの機能を使いこなせず、知らぬ間にコストが膨れ上がっているケースを嫌というほど見てきた。 安易に入れ替えを検討する前に、まずは「今ある武器」を使いこなせているか、徹底的に見直すことを推奨する。 December 12, 2025
